Why this planner exists
Performance and burnout are built by the same thing: how a week is designed. A calendar packed edge to edge produces output for a while, then it produces exhaustion, cynicism, and people who no longer trust their own judgement. This planner is the practical half of Built to Burn. It turns the book’s evidence on workload, recovery, and control into six rules you apply to your own week, one page at a time.
Borrowed performance
- Every slot in the calendar treated as available.
- Meetings scheduled edge to edge, back to back.
- Recovery is whatever time is left over.
- Deep work happens if nothing else claims the day.
- The load only grows, it is never reviewed.
Built performance
- A hard cap on meetings, held even under pressure.
- A buffer between every meeting, no exceptions.
- A fixed recovery block, treated as a real appointment.
- Deep work reserved before the calendar opens.
- A weekly review that removes load, not just adds it.

01The rules that hold the week together
01 · The 4/20 Rule
4/day · 20/wk
Cap meetings at four a day and twenty a week. Anything past the cap needs a reason, not a habit.
Why: the average professional now sits in roughly 25.6 meetings a week, and heavy meeting days leave most people drained before real work even starts. Cutting volume is where the evidence points first.

02 · The Recovery Block
1 block, fixed
One recovery block a day, same time, non-negotiable. Not a gap to fill if nothing else claims it. A boundary to hold.
Why: brain-activity research shows stress keeps accumulating through back-to-back work with no break, and only resets once a real break is taken.

03 · Deep Work First
Before 11am
Reserve at least one deep work block before the calendar opens to meetings. Protect it like an appointment with someone senior to you.
Why: it takes roughly 23 minutes to refocus after an interruption. A day that opens with meetings rarely gets the run at hard thinking it needs.

04 · No Back to Back
10 min min buffer
Never schedule meetings edge to edge. A minimum ten-minute buffer between every meeting, no exceptions.
Why: the same EEG research found stress rising with each meeting when there is no break, and holding steady once even a short break is added back in.

05 · Weekly Capacity Review
15 min, weekly
Once a week, look at the load honestly and name what comes off the list. Not what gets added. What gets removed.
Why: unmanageable workload is one of the conditions most consistently tied to burnout. Reviewing capacity is a leader’s job, including for their own week.

06 · Meeting-Free Fridays
1 protected day
No standing meetings on Fridays. The day belongs to deep work, catch-up, and a clean handoff into the weekend.
Why: one full day of protected focus a week gives sustained concentration a chance a fragmented calendar never allows, and closes the week on your terms.

How to use this planner05
Start here
1Print the monthly view and the four weekly spreads for August 2026. Photocopy the daily template, one per day, or use it as a loose desk sheet.
2Each week, before you accept a single meeting, fill the deep work and recovery blocks in first. They are appointments, not defaults.
3Tick a box every time you book a meeting. When four boxes are full for a day, or twenty for the week, the answer to the next request is no, or someone else’s.
4Run the fifteen-minute capacity review at the end of each week. Name one thing that comes off the list, not just what got added.
5At month end, use the review page to check your own signals against the three from Built to Burn: exhaustion, cynicism, and reduced efficacy.
